The reason this is happening is because lords are defecting too easily (confirmed by a dev). Too many new lords/clans in your kingdom = you can’t possibly be voted for until they get a share. It’s the same reason you basically get a fief instantly when you join even if you don’t help much.
After starting your kingdom, make sure to get the law that increases your party size by 80, (other 3 use for town loyalty, security, food). You will be the only lord in your kingdom and you will be doing 90% of the work until you get other lords to join, so you need more troops. Tip: I joined battarians and became a mercenary.
Be prepared. The ideal path, is to already hold fiefs the size of a normal kingdom, then form a kingdom. If you go independent prematurely, you're effectively starting off from the same position as a kingdom that's lost almost all of its territory and on the verge of extinction. 1: Be stupid rich before you think of secession. bow and riding exp. bow and riding both have good +loyalty perks, which are the most important perks for a governor at first. (kingdom policies can help later) gov perks, and culture to counter and go + on the -3 to loyalty culture penalty. you want +6 or 7 loyalty overall for every fief.
